Ten weeks.
Five stages. No surprises.

Most contract manufacturers either move too slow or skip the steps that protect your brand. We've documented every stage of our process - what happens, when it happens, what you get at the end. Read it and decide.

01.
Week 1
- Brief & Specification

It starts with a conversation.

A 30-minute discovery call. A WhatsApp note. A photo of a competitor product you want to beat. There's no "correct format" for a brief - we'll extract what we need by asking the right questions.

What we do
  • Run a 30-60 min discovery call covering category, positioning, target customer, and budget
  • Review any reference products, competitor formulas, or constraints you bring
  • Convert the conversation into a written brief and submit to our R&D team for product development
  • Identify any regulatory red flags before you commit to anything
What you do
  • Share your rough brief, even if it's "I want a niacinamide serum that's better than X"
  • Decide which categories and how many SKUs you want at launch
  • Confirm directional retail price and target margin

Weeks 2 - 3
- R&D Formulation

Multiple variants. You pick.

Product samples are shared with you. You try, we re-iterate, and we finalise together. We don't pull a base off the shelf and slap your label on it - every product starts from scratch using your brief, your budget, and your performance targets.

What we do
  • Develop multiple formula variants exploring different actives, textures, or scent profiles
  • Conduct preliminary stability and pH testing on each variant
  • Send physical samples (30ML / 50ML) to your address - typically 50g across variants
  • Walk you through the trade-offs of each variant on a call
What you do
  • Test the samples at your end
  • Document feedback on texture, scent, absorption, skin feel and efficacy
  • Share clear, specific feedback so we can refine in the re-development

Weeks 4 - 5
- Re-iteration & Approval

We refine. You approve.

Your feedback goes straight back to R&D. We re-iterate the formula, send you updated samples, and lock the final version together - nothing moves to production until you've signed off.

What we do
  • Re-formulate based on your notes - actives, texture, scent, or skin feel
  • Re-run preliminary stability and pH checks on the updated samples
  • Send a fresh round of physical samples for you to test
  • Lock the final, approved formula and prep it for production
What you do
  • Test the updated samples and compare against the earlier round
  • Choose the final direction (or ask us to merge the best of two)
  • Approve the final formula in writing before production begins
refine → APPROVE Iterate until it's right.
04.
Weeks 6 - 8
- Documentation & Sourcing

Documented. Sourced.

With the formula locked, we prepare the production paperwork and source everything your batch needs - raw materials and packaging - from our authorised, pre-vetted vendor network.

What we do
  • Finalise the full documentation set - specs, COA template, regulatory paperwork
  • Source raw materials from approved, COA-backed suppliers
  • Source and confirm primary & secondary packaging components
  • Share Label and mono-carton dimensions for you to prepare the artwork
What you do
  • Prepare packaging artwork for your products
  • Finalise label artwork and submit print-ready files (CDR & PDF version)
  • Plan your launch dates around the dispatch window

Weeks 9 - 12
- Production & Dispatch

Out the door. Onto your shelf.

We manufacture your batch on our GMP-certified line, package and label it, clear QC, and dispatch from our facility. From here, every re-order is faster - formulation locked, vendors aligned, raw-material pipeline established.

What we do
  • Manufacture your batch on our GMP-certified line - from 1000 units to 1M+
  • Package and apply your label artwork (primary and secondary)
  • Final QC - visual, physical, and basic stability checks, documented in a COA
  • Pack and dispatch with a full shipping + documentation packet
  • Hold safety stock of key raw materials for faster re-orders
What you do
  • Clear final payment on QC sign-off
  • Confirm shipping address and any logistics requirements
  • Launch your product - we cheer you on from the sidelines
  • Send a re-order forecast when you have one - even directional helps

- What you actually need to start

Three things to bring. That's it.

Founders often delay reaching out because they think they need a complete brand brief, a designed package, and a market study. You don't. Bring the following, and we'll figure out the rest with you.

A rough idea

"Niacinamide serum, oily skin, under ₹X retail" is already enough for our first call. We'll structure it into a brief together.

Your budget range

Even a directional answer - ₹5L? ₹10L? ₹50L+? - helps us scope the right number of SKUs and packaging tier from day one.

A launch goal

"Launching at a beauty event in March" or "selling on Nykaa from June" - we backtrack the 10-12-week timeline from your goal.

- Built to scale with you

Start at 1000. Scale to a million.

The legacy industry forces 5,000-unit minimums - so you gamble lakhs before your first sale. We start you wherever you are and scale you to a million on the very same line: no re-tooling, no re-formulating, no switching factories as you grow. Move the slider to picture your first run.

What's a realistic first run for you?
Drag to set it - there's no wrong answer.
5,000 units
Legacy manufacturer · ₹150/unit
A 5,000-unit run
At a legacy ₹150/unit rate, that’s ₹7,50,000 committed up front - before a single sale.
PNKapoor Healthcare · MOQ 1000 unit onwards
Start with exactly 5,000
Then scale to 1M+ on the same line - same formula, same finish, 4-week re-orders. We grow when you grow.
Start lean, then scale to a million on the same line - no re-tooling, no re-formulating, no margin shock.
